The Challenge

A lean team facing exponential complexity

CallRail has always been a lean, profitable company. But as the business grew more complex — more sophisticated go-to-market motions, more customer segments, more product surface area — the demands on each product manager multiplied. PMs weren't just writing specs; they were constantly updating stakeholders across 17 different varietals of leadership, keeping engineering teams fed, and trying to maintain some semblance of a documentation culture.

The product organization was lean by design, but that meant every PM was stretched thin. The traditional approach of carefully crafting each document from scratch was becoming unsustainable as the company's ambitions outpaced its headcount. CallRail had historically been “terrible at documentation” — there was no archive, no systematic knowledge base, no single source of truth for product decisions.

Perhaps most critically, good ideas were getting stuck because the people who had them — designers, engineers, cross-functional partners — felt intimidated by the prospect of building a formal business case. The gap between having an insight and being able to articulate it in a way that leadership could prioritize was too wide for non-PM team members to cross easily.

And in a world where every headcount request required proving AI utilization first, the team needed not just a productivity tool, but one that could demonstrate measurable adoption and impact to leadership.

The Solution

A context engine for the entire product organization

ChatPRD became CallRail's answer to the scaling challenge. PMs used it to generate PRDs, synthesize research, and keep engineering teams moving — turning what used to be hours of staring at a blank page into a focused, rapid iteration process. The primary use case was straightforward: produce actual PRDs, fast, so engineers had what they needed to start building.

But the impact went far beyond core PM work. ChatPRD democratized product thinking across the organization. When designers or engineers had ideas they wanted to pitch but felt intimidated by the business case format, ChatPRD made it approachable. Hand someone a template, show them how to refine inline with AI guidance, and suddenly the scary “business case” was just a conversation that produced a one-page document. Ideas that would have died in someone's head now had a path to the roadmap.

The built-in reporting became a strategic asset. In an environment where proving AI adoption was a prerequisite for new headcount, ChatPRD's usage analytics gave leadership exactly the data they needed. PMs could be held accountable to adoption targets, and the organization could demonstrate measurable efficiency gains — something that was much harder to prove with general-purpose AI tools.

The team's vision evolved into something more ambitious: building ChatPRD into a full “context engine of product.” The plan was to archive all historical product context, load it in, and ensure every roadmap project started as a shared ChatPRD project — always available, always up to date. Combined with Google Drive sync and planned integrations with Jira Product Discovery, the tool became the connective tissue between product thinking and execution.

One of the most impressive efficiency gains came from the end-to-end content workflow.
